Draft, some details unconfirmed. The exact managed unit count (27 to 32 depending on source) and which homes Harman wants excluded are not final. Key Data and Hospitable access are not yet confirmed. Verify all three with Harman on the kickoff call.
Internal RM Brief
Vinifera Homes
Harman Nagi, Co-Founder / Head of Operationsharman@viniferahomes.com(707) 940-9549~30 units · Mendocino Coast, Sonoma, Columbus OH · Start Thu Oct 29
Situation
Vinifera Homes manages about 30 second homes north of San Francisco: cliffside luxury on the Mendocino Coast along Highway 1, and a premium-plus-budget mix in Sonoma wine country. Harman also owns four condos in Columbus, Ohio, and a few personal rentals outside California that sit in the same Hospitable and PriceLabs account. He asked for all of it to be included, minus a handful of homes he will name as exclusions.
Harman is ex Bay Area tech and left his full-time job in August to run Vinifera full time. He has been doing revenue management himself, well but part time, and told us he only gets to a fraction of the work. He came to us through the STR Secrets community. Two one-off RM consultations last year disappointed him because the projections came in below what the properties were already doing. He wants an ongoing, systematic process, not a one-time analysis.
We were in a head-to-head. He was choosing between Pacer and one other RM firm and asked both for a property deep dive. Ours was the Blue Pearl review (link below). He told us plainly he did not want an inflated forecast; he wanted to see depth of thinking and judgment. That won the deal, and it is the bar he will hold every weekly deep dive to.

The website shows about 32 California homes; the deal record says 27. Harman wants to exclude a few where RM doesn't make sense (calendars full of wedding bookings, owners who insist on flat pricing). We only manage what is tagged in PriceLabs. Build that list with him in week one.
What's Broken
Nothing is on fire. This is a well-run book that has been under-worked. The opportunity is upside on the premium homes and discipline across the rest.
Blue Pearl, the flagship, is the first deep dive. It materially outperformed his original underwriting and he wants to know how much more it can do. Our review found no oceanfront comps in PriceLabs, a July 4 rate below last year's booked rate, a four-night maximum capping summer and holidays, and photos that don't lead with the views his reviews rave about. Read the review before Thursday: vinifera-blue-pearl-review.pages.dev
His flagship-tier homes aren't consistently above the $2,000 ADR he is aiming for. He attributes part of that gap to amenities and positioning (a hot tub, the listing itself), not just pricing. He will take those recommendations to owners if you make the case.
Many listings carry a roughly 15% Airbnb channel markup he added after the Airbnb fee change. He has not decided whether to keep it. Know which listings have it before the first pricing pass, because any rate change stacks on top of it. Vrbo gets almost no attention outside PriceLabs, and Hospitable's Vrbo integration is limited. Booking.com status is unknown.
Tools & Systems
PMS: Hospitable. He finds the reporting clunky. Revenue is booked on check-in date in his accounting, so expect reconciliation questions against our night-allocated numbers at month end.
Pricing: PriceLabs. We have Expert Program access already. He knows the parameters (demand factor sensitivity, seasonality factors) and will notice a calendar full of nightly overrides. Explain our approach before he asks.
Reporting: Key Data. He has paid for it for over a year and never set it up. He likes customizable dashboards but is skeptical of "wow, look, a graph" output with no action behind it.
Channels: Airbnb primary, Vrbo secondary, direct not quantified.
Access is not confirmed. Key Data is how we get his data, and the connection is not live yet. Harman offered Hospitable access on October 15; confirm it arrived. He cannot share Airbnb or Vrbo dashboards without handing over logins, so don't ask for them.
What We Committed
Full portfolio audit at onboarding: listing quality (headlines, copy, photo order, captions) and revenue strategy (pacing YoY and vs market, positioning, fee-to-rent). Target two weeks.
We implement approved changes directly in Hospitable and PriceLabs, then run daily.
Weekly 30-minute call to start, tapering to monthly once trust is built. Monthly performance deck.
Exclude the homes he names, provided we don't touch them at all. Include his Ohio and other personal units.
Run the Ohio STR-to-MTR seasonal switch.
A defined process for onboarding newly signed homes that aren't live yet (PriceLabs setup and analysis before launch). He is also buying a 13-listing portfolio from another manager in Q1 2027.
Data and talking points he can take to his homeowners. We do not talk to owners directly.
Harman's Style
Analytical, peer-level. He underwrites every home to an annual revenue target with base and upside cases and wants pacing against that target, adjusted for owner stays. Talk shop.
Thought process over numbers. His words: "I'm much more interested in the analytical thought process, recommendations, and feedback loop than whether the answer is $150K vs. $160K vs. $170K."
He will rabbit-hole with you. Comps, booking pace, listing conversion, positioning, amenities. Bring the reasoning, not just the recommendation. He will appreciate it.
Owner-forward. If a home needs a reshoot or a hot tub, or an owner floor is capping revenue, he will go to the owner and push. Give him the ammunition.
Expects to be close to the work. He asked about Slack and Friday status updates on discovery. We committed to email with fast responses plus the meetings. Over-communicate early.
Week 1 Priorities
Confirm Key Data is connected and Hospitable access is in hand. Nothing else moves without data.
Build the managed vs excluded list with Harman and tag it in PriceLabs.
Get the onboarding note sheet back from him: owner floors, hard vs soft minimums, owner-stay patterns, "squeaky wheel" owners.
Start the audit on Blue Pearl and the other oceanfront homes first. Carry the Blue Pearl findings through to action.
Inventory which listings carry the Airbnb markup before touching rates.
Lock the weekly call slot and draft the first agenda: one-property deep dive plus portfolio pacing.
Kickoff Call Agenda
Managed list: which homes are in, which are excluded, which personal units to include.
Weekly rhythm: confirm the 20/10 split he described (one property deep dive, then portfolio pacing and booking windows) and pick the first property.
Owner context: walk through the note sheet. Which owners have floors, which say "never a three-night minimum," which stay in their homes and when.
Airbnb markup: which listings carry it and whether he wants it kept.
Ohio: when the MTR switch happens each year and how he wants it handled.
Overrides: set the expectation that we manage nightly through the PriceLabs API, and why.
The Weekly Call
Harman described exactly what he wants: a 30-minute weekly call where about 20 minutes is a deep dive on one prioritized property and about 10 minutes is a portfolio-wide review of pacing, upcoming booking windows, and adjustments being made. The property rotates each week based on where the biggest opportunity or performance concern is. He wants to see the reasoning, the recommendation, and what happened after the last one. Treat the Blue Pearl review as the template for the deep-dive half.
He also asked on discovery about white-labeled owner reports and scheduled sends to owners. Nothing dated was promised. If he raises it, note it and route it to Justin rather than committing a timeline.
